He sells the guy still in the trade, against the guys who left it.
What's happening
His call page lists what doesn't work, by name: "EOS. Scaling Up. Conferences in a hotel ballroom sponsored by the wholesalers." and "Private equity puppets who sold at $3 million and now teaches you from a stage." Then: "I'm not a guru or a consultant." His workshop ads say "Other coaches teach from theory and certificates... I teach from 22 years of being an HVAC business owner."
Why it makes him money
A $1M+ HVAC owner has heard every pitch, so a bigger promise won't move him. An enemy he already resents will. He paid for those things and they didn't stick, and here's one guy calling them out who still runs a company (his claim, $20M). Matt doesn't have to convince him coaching works. He just has to agree about the ballroom, and he already does.
What to steal
Write down what your buyer has already paid for that didn't work, by name. Put that list on your page and in your ads, then say what you are instead. Only if it's true for you.

The real reason: "No one showed you how to be a great business owner"

He names the story they tell themselves, then gives them a new reason.
What's happening
The ad opens on their exact numbers: "If you own a $2M-$5M HVAC company but you're only making around $100K... There's a reason why." Then he crosses out what they blame: "It's not the market. It's not your overhead." Then the real reason: "You learned how to be a great technician. No one showed you how to be a great business owner." The fix has a name, "3 hidden ceilings", and the workshop is where you learn them.
Why it makes him money
The owner feels read in the first line. The reframe takes the blame off him without letting him off the hook, and "hustling harder isn't going to fix it" talks straight to the guy working 60 to 80 hours. He's heard "scale your business" a hundred times, but he hasn't heard of the 3 ceilings. That curiosity is what fills the workshop.
What to steal
Open with your buyer's numbers and the story he tells himself. Cross out the two things he blames. Give the real reason a name he can only get from you, and make your free event the place he gets it.

What's happening
Eleven of his live ads are just clients talking: "He's legit. He's not fake." and "I've done all the programs". They send people to a call page that says "Interview us. 45 minutes." and "You cannot buy anything on this call, even if you wanted to."
Why it makes him money
This buyer's doubt isn't "does coaching work". It's "is this another fake who'll pitch me". Owners from his own trade answer that, in those words. Then the call is framed as the owner interviewing Matt with nothing to buy, so booking feels like zero risk. The sale comes on a later call, once the trust is already there.
What to steal
Find the doubt your buyer has about you, not your product. Run client clips that answer that doubt in their own words, straight to your booking page. Make the first call a no-pitch audit so booking costs them nothing.

What's happening
His workshop ads say there are "3 hidden ceilings" holding you back and "You've got a $10M opportunity and a $1M mindset." The page then says "Add 30%" or "The Empire Scaling Flywheel." When you click Save My Seat, the popup changes it again to "Commercial HVAC from $3M to $10M."
Why it costs him money
People click an ad because one line hit them. If that line isn't on the next screen, they wonder if they're in the right place, and some leave. That cuts the number of clicks that turn into sign-ups. The popup also tells a residential owner doing $1.5M he might not belong, at the exact second he's about to sign up.
What I'd build instead
Test a third headline that is the ad: "The 3 Hidden Ceilings Keeping Your HVAC Company Under $10M." Make the popup repeat that headline and the date, word for word. Two edits in his page builder.

What's happening
The workshop page is one screen: headline, four bullets, the date, the button and his name. No client names, no faces, no results. The only proof is his own claim about his own company.
Why it costs him money
A $1M owner is giving up a weekday evening to a stranger. One face from his own trade saying "it worked" is often what tips him into signing up. Without it, the page leans on the visitor already trusting Matt, which cold ad traffic doesn't, so fewer visitors register.
What I'd build instead
Put three of the client clips he already runs as ads right under the button, each with the client's name and company. Then a second button under the clips. He has the footage, so this is a layout job, not a shoot.

Under $1M get a calendar button. That's it.
He pays for these leads, then gives them nothing to buy.
What's happening
If you pick "0 - $500K" or "$501K - $1M" on the form, the page code sends you here: you're registered, add it to your calendar, done. No book, no smaller offer, no next step. His replay page also says "We only work with companies doing at least $1.5M."
Why it costs him money
Every one of these people came from a paid ad, so they cost him the same as a good lead. Right now they can't buy anything from him at all, so that part of his ad spend earns nothing back. I can't see how many registrants are under $1M. He can, in his CRM.
What I'd build instead
Give this page its own offer: the book he already gives away, sold with shipping, or a low-price course or group for owners under $1M. It pays back part of the ad bill and grows the people who'll be $1M+ buyers next year.

What's happening
After you book a call, you get a video from Matt and a wall of clients. After you register for the workshop, you get an "Add to Calendar" button and the date. Nothing on the page or the thank-you pages says how long it runs, where it happens (Zoom?), or what you walk away with. The replay page in the funnel sells a different promise.
Why it costs him money
Registrations are cheap. What makes money is the owners who actually turn up on Oct 14 and stay to the pitch. With 10 days between sign-up and the event, a page that gives no reason to come means fewer people show, so fewer reach the offer. His emails and texts might cover it. I can't see those.
What I'd build instead
Copy his own call confirmation page for the workshop: a 60-second video from Matt, the length and the Zoom link, "reply YES to get the link by text", and one piece of homework like a 3 Ceilings scorecard. Then a replay page with the real recording and a 48-hour deadline.

What I'd build instead
Same template as the call page: video from Matt, what it is and how long, how to join, one piece of homework, text reminders. Then a replay of this workshop with a deadline for the no-shows.

What I'd build instead
Swap the under $1M page for a book or low-price offer. Swap the popup header for the page headline plus the date.

What I'd build instead
Version C: "The 3 Hidden Ceilings Keeping Your HVAC Company Under $10M", three named client clips, then a second button. Let it run against A and B and keep whichever registers more owners.

That's only what I could see from the outside.
